Introduction — The Car Was Not Repaired and It Was Not Drivable

A sheared bolt on a Friday, and a mistake made forty minutes earlier that did not feel like a decision.

What actually happened on the driveway

Roan spent four hours on that driveway and did not fix the car.

The sequence, honestly:

Half an hour trying to extract the sheared bolt with what was in the van.Which was a hacksaw blade, a set of stud extractors bought for a different job, and a hand drill. It did not work, and Roan made the hole worse.

Twenty minutes on the phone.The parts factor could supply hardware Monday. A mobile welder Roan knew was three hours away and would not come out on a Friday. A friend with a workshop was on holiday.

Twenty minutes telling the customer.Which was the worst part, and not because they were angry — they were not. They were reasonable, and slightly bewildered, and they asked a question Roan could not answer well: "so what happens now?"

And two and a half hours making the vehicle safe and recoverable — ⚠ refitting what could be refitted, getting the car down onto four wheels with a wheel back on and the caliper hanging supported rather than by its hose, and establishing that it could be moved slowly and could not be driven.

Then paying for a recovery truck, out of Roan's own pocket, to take a car with one working rear brake to a garage eleven miles away that could get to it on Monday.

Roan's actual position at the end of that Friday:no revenue, a recovery bill, a garage bill Roan had committed to covering, a customer without a car for the weekend, and a set of brake pads and discs that had come out of the van and gone back into it unused.


The thing that makes this trade different

Every trade has bad days. What makes this one specific is where the bad day comes from.

In most skilled trades, the disaster is a mistake.You cut the wrong thing, you fitted it wrong, you misdiagnosed it. There is an error, it has a location, and you can point at it.

In mobile mechanical work, the commonest disaster is not a mistake at all. It is an ordinary, foreseeable event — a seized fastener, a part that turns out to be the wrong revision, a bolt that rounds, a component that has been fitted incorrectly by somebody else — occurring at a moment when you have no way to respond to it.

And the reason you have no way to respond to it is that you are standing on a driveway.

A workshop absorbs those events almost invisibly. That is, in a real sense, what a workshop is for. The lift, the second bay, the parts counter and tomorrow are not conveniences — they are the mechanism by which an unforeseen event becomes an inconvenience rather than a crisis.

Strip them away, and the same event that costs a garage an hour costs you a Friday, a recovery bill and a customer.

Which produces this book's central inversion:

In a workshop, the skill is in the repair. In mobile work, the skill is in the decision to start.


Why nobody tells you this

Because the trade is taught, examined and discussed almost entirely as a technical discipline.

Everything in a mechanic's training is about the work:how systems function, how faults present, how components are removed and refitted, what the specifications are. All of it necessary, all of it good, and all of it assumes a workshop, because that is where it is taught.

Nothing in it addresses the question a mobile mechanic faces four or five times a day, which is not "how do I do this" but "should I begin this, here, now, with what I have, on this vehicle, at this time of day."

And there is a second reason, which is more uncomfortable:

A mobile mechanic who is good at the work will get away with ignoring this for a long time. Most jobs go fine. Most fasteners come out. Most parts are right. The distribution has a long, comfortable middle and a very thin, very expensive tail — and you can work in the middle for two years and conclude that the tail does not exist.

It exists. And when it arrives, it does not arrive as a hard job. It arrives as an easy job, on a Friday, at the fourth address of the day, when you were about to finish early.


What the four rules are actually doing

Each rule addresses one of the four things a workshop gives you and a driveway does not.

Rule 1 — the moment it stops being drivable is the moment you own it — addresses TOMORROW. A workshop can stop. You cannot, because a vehicle you have immobilised on somebody's property is not a job you can pause. So the decision has to be made while it is still on its wheels, and it has to be made deliberately, because it does not announce itself. Chapter 5.

Rule 2 — you brought everything you have — addresses THE PARTS COUNTER. There is no ordering it, no sending somebody, no popping out. What is in the van is the complete set of things that can happen today, which means jobs are planned backwards from the van rather than forwards from the fault. Chapter 6.

Rule 3 — it is not your lift and it is not your ground — addresses THE LIFT. And this one is not a business problem. It is the only part of this book where the consequence of getting it wrong is that somebody is killed, and it is why the ground assessment happens before the van doors open rather than after the jack is out. Chapter 7.

Rule 4 — a diagnosis is a hypothesis until the part is fitted — addresses THE SECOND BAY. A workshop can try something, put it aside, and come back. You are asking a customer to pay for a part on the strength of your belief, fitting it, and finding out. Which makes the quality of your reasoning a commercial instrument rather than a professional virtue. Chapter 8.


The economic consequence, stated early

The number that describes this business is first-visit completion: the proportion of started jobs you finish without coming back.

Here is why it dominates everything else.

A return visit earns nothing. The customer has already been quoted, and in almost all cases they will not accept a second attendance charge for a job you did not finish. So a second journey, a second setup, a second pack-away and a second slot in your day are absorbed entirely by you.

Which means a job that goes back a second time does not have half the margin. Frequently it has none, and sometimes it has less than none — Chapter 27.8 works it through with numbers.

And the causes of return visits are not evenly distributed.They cluster around exactly four things: a part that was wrong or absent, a fastener that failed, a diagnosis that was incorrect, and a job that was started too late in the day. Chapter 35.5.

Every one of those four is decided BEFORE the work starts. Which is the same conclusion the safety chapter reaches, and the same conclusion the parts chapter reaches, arrived at from a completely different direction.


Who this book is for

Somebody starting a mobile mechanic business, with or without workshop experience.

And specifically, somebody with workshop experience who is about to discover that the thing they were good at is not the thing this job is.

A time-served technician moving to mobile work does not have a skills problem. They have an optionality problem, and they will not recognise it as one — because every instinct they built over years was formed in a building that quietly absorbed the consequences of starting a job that should not have been started.

It is also for somebody already doing this who has had the Friday, ⚠ and who suspects that it was not really about the bolt.


What this book will not do

It will not tell you how to repair anything. There are no procedures, no specifications, no torque figures, no capacities, no intervals and no fault code interpretations in it, and Chapter 37.3 explains at length why taking any of those from a general source — including an AI system — is a specific and serious hazard rather than a shortcut.

It will not tell you what is legal, licensed, required or insured where you are. It will tell you what to ask and who to ask, and Resource 3 is where you write down what they said and when they said it.

And it will not tell you whether a vehicle is roadworthy. You do not make that determination, you do not certify it, and Chapter 14.8 draws that boundary hard, because it is the one where a casual sentence to a customer creates a liability that outlives the job by years.


How to read it

Read Chapters 5 to 8 first, in order.They are the four rules, and every later chapter refers back to them.

Then read Chapter 7 again, ⚠ on its own, before you go under a vehicle on a customer's ground.

Then Chapters 21 and 22 before your first paying job — ⚠ the site assessment and the commitment threshold, which are the two things this book actually exists to install as habits.

The rest can be read in order or as needed.


The sentence to carry

If you take one thing from this book, take the question that Roan now asks out loud, at every job, at the moment before a wheel comes off or a hose is disconnected:

"If I stop right now, is this car drivable?"

And when the answer becomes no:

"Am I certain I can finish this today, with what is in the van?"

Those two sentences take about four seconds. They would have saved Roan a Friday, a recovery bill, a garage bill, a customer's weekend and a great deal of money — and Roan has since had four or five occasions a year on which they have done exactly that.

The rest of this book is the reasoning behind them, and the systems that make asking them automatic.

Chapter 1 — Why Mobile Mechanic Services Work as a Side Hustle

A workshop's real product is optionality - and mobile work sells the same jobs without it.

1.1 The thing you are actually selling, and it is not repair

A garage sells repair. You sell repair minus a journey — and the journey is the product.

What the customer is buying:

Not having to get the car to a garage. Which for a great many people is not a small convenience. It is a morning off work, a lift arranged, a second car borrowed, or a vehicle they cannot move at all.

Not having to leave it.A garage keeps a car for a day. You keep it for two hours and they are in the house.

Being present.Which matters more than the trade generally admits. A significant proportion of customers who use mobile mechanics do so because they can watch, ask, and see the old part — and because a previous garage experience left them feeling they could not.

Which has a consequence for how you work, from job one: you are always observed. Nothing you do is behind a shutter. That is a discipline and it is also, correctly used, the whole of your marketing. Section 31.8.

1.2 Why the work comes to you

Four structural reasons, and none of them is going away:

Vehicles last longer. An older fleet needs more maintenance and is worth less, which changes the arithmetic on what a customer will spend and where.

Garage capacity is constrained in many areas, and booking lead times are long.

People have less time, and time off work costs more than it used to.

And the work that suits a driveway is a large, well-defined subset of everything a garage does — servicing, brakes, batteries, diagnostics, many replacements — which means you are not attempting to be a workshop. You are taking the part of a workshop's book that does not need a workshop.

1.3 What a workshop is really for

The most useful thing in this chapter, and almost nobody starting out has thought it through.

Ask what a workshop actually provides, and separate the tools from the rest:

A lift — access, and a safe way to be underneath.

A second baythe ability to put a job down and pick up another one.

A parts counter, or a supplier who deliversthe ability to obtain something you did not know you needed, today.

Tomorrowthe ability to leave a vehicle where it stands, overnight, indefinitely, at no cost to anybody.

A colleague — a second pair of hands, and a second opinion.

Shelter, light, power and a clean floor.

Now notice what those six have in common: only the first and the last are physical. The middle four are OPTIONALITY. They are ways of changing your mind after you have started.

A workshop's real product is not that it can do more. It is that it can stop.

And mobile work removes all four.

1.4 The four rules, and where they come from

Each rule is one of those four, inverted.

Rule 1 — the moment it stops being drivable is the moment you own it. (No tomorrow.) Chapter 5.

Rule 2 — you brought everything you have. (No parts counter.) Chapter 6.

Rule 3 — it is not your lift and it is not your ground. (No lift — and this one can kill you.) Chapter 7.

Rule 4 — a diagnosis is a hypothesis until the part is fitted. (No second bay.) Chapter 8.

They are not four pieces of advice. They are one observation, looked at from four sides — and every operational, commercial and safety decision in the rest of the book is downstream of one of them.

1.5 What this trade rewards that a workshop does not

Judgement about starting. A workshop technician who starts everything is efficient. You would be reckless.

Preparation. The night before matters more than in almost any other trade, because the van is the boundary. Section 6.9.

Customer contact.You are the whole business at the point of delivery, and you are visible for the entire job.

Declining well. A garage that turns work away loses a job. You turning work away is frequently the most valuable thing you do that week, and Chapter 9 is entirely about it.

And route and time discipline — Chapter 32.

1.6 What it punishes that a workshop forgives

Optimism about fasteners. Section 6.6.

Assuming the part is right because it was ordered against the registration. Section 6.5.

Starting late. The single largest cause of return visits after parts. Section 35.5.

Diagnosing from the fault code. Section 8.5.

And treating ground as ground. A workshop floor is engineered. A driveway is whatever somebody laid over whatever was there. Chapter 7.

1.7 The central inversion of this book

In a workshop, the skill is in the repair. In mobile work, the skill is in the decision to start.

Which sounds like a diminishment of the technical side and is not.You still need to be good. Being good is a floor, not a differentiator — and a technically excellent mobile mechanic with no judgement about starting will have a worse year than a competent one with good judgement, because their failures are not distributed like a garage's.

A garage's bad outcome is a job that takes longer than quoted. Yours is a customer's immobilised vehicle on their own property with no route to resolution — which costs money, costs the customer, and is the only kind of failure in this trade that generates a genuinely furious review.

And the striking thing about it: it is almost always preventable, and almost always preventable at a moment when everything looked fine.

1.8 Who does well at this, and who struggles

Do well:

People who are comfortable saying "not today."

People who prepare the night before.

People who are honest about not knowing yet. Section 8.8.

People who like customers.

Struggle:

Time-served technicians who have never had to think about starting, because a building thought about it for them for fifteen years. This is the commonest and least expected failure mode, and Section 17.2 addresses it directly.

People who want every job.

People who work to the end of the day rather than to the end of the job.

And people who cannot leave a fault alone. Curiosity is a virtue in a workshop and a liability at four o'clock on a driveway.

1.9 What the first year actually looks like

Months one to three: slow, over-prepared, and unprofitable. ⚠ Jobs take far longer than you expect — Section 12.4 — and you will complete fewer per day than any plan suggested.

Months four to six:the first job that goes badly. It will be a routine one. It will teach you Chapter 5 in a way this book cannot.

Months seven to nine:first-visit completion starts to be measurable, and stocking begins to follow your own failure log rather than a catalogue. Section 6.4.

Months ten to twelve:the first recurring work — servicing, a small fleet, a garage subcontracting overflow — which is where this business actually becomes a business. Chapter 29.

What year one should produce: a first-visit completion figure you can state, a stock list built from your own experience, a written list of work you do not take, and no incident under a vehicle. Not a large revenue number.

1.10 Chapter summary

You are selling repair minus a journey, and the journey is the product — with the side effect that you are always observed, which is both a discipline and the whole of your marketing.

The work comes to you because vehicles last longer, garage capacity is tight, time off work is expensive, and a large well-defined subset of a garage's book does not actually need a garage.

A workshop provides six things and only two are physical. The other four — a second bay, a parts counter, tomorrow, and a colleague — are optionality: ways of changing your mind after you have started. A workshop's real product is that it can stop.

Mobile work removes all four, and the four rules are those four removals, inverted.

The trade rewards judgement about starting, preparation the night before, customer contact and declining well. It punishes optimism about fasteners, assuming a part is right, starting late, diagnosing from a code, and treating a driveway as though it were a floor.

The central inversion is that in a workshop the skill is in the repair, and in mobile work the skill is in the decision to start — because your characteristic failure is not a job that overruns but a customer's immobilised vehicle with no route to resolution.

The people who struggle most are frequently time-served technicians, because a building made the starting decision for them for fifteen years and they will not recognise its absence as a problem.

And year one should produce a stateable first-visit completion figure, a stock list from your own failures, a written list of work you do not take, and no incident under a vehicle.


Realistic scenario

Roan came out of a main dealer workshop after eleven years and was, by any technical measure, better than most people doing mobile work in the area.

Roan's first six months were worse than those of a person Roan had trained.

The person Roan had trained was slower, less confident, and asked more questions.

They also finished more jobs on the first visit, had no comebacks, and had never once had a car they could not put back together.

Roan worked out why during the Friday. Section 2 of the introduction.

In eleven years at the dealer, Roan had never once made a decision about whether to start a job. The job arrived on a sheet. The car was already on a lift. If something seized, Roan walked twenty feet to a stores counter, and if the stores counter did not have it, the car sat until Thursday and somebody else worried about that.

Roan had eleven years of technical experience and zero experience of the single decision that mobile work is made of. And crucially, Roan did not know that, because there had never been an occasion on which the decision was visible.

The person Roan had trained had come from a small independent garage — ⚠ one bay, no stores, and a boss who asked "have we got everything?" before anything came apart. They had absorbed the habit without ever being taught it as a principle.

What Roan changed, in order:

Started saying the drivability question out loud. Introduction. It felt absurd for about two weeks and then stopped being noticeable.

Started keeping a return-visit log — not the job, just the cause. After forty jobs there were three causes and they accounted for almost everything. Section 35.5.

And stopped booking a fourth job on a winter afternoon, which Roan resisted for months on the grounds that it was money on the table.

The fourth job had been, by Roan's own log, the source of more than half the return visits and every serious problem including the Friday. It was not money on the table. It was the most expensive slot in the week.

Roan's summary, given to every technician who has since asked about going mobile: "You're not going to struggle with the work. You're going to struggle with the fact that nobody's standing behind you saying 'don't start that.' That was a person, or a building, and you didn't know it was there until it wasn't."
