Introduction — The Car Was Not Repaired and It Was Not Drivable
A sheared bolt on a Friday, and a mistake made forty minutes earlier that did not feel like a decision.
What actually happened on the driveway
⚠ Roan spent four hours on that driveway and did not fix the car.
The sequence, honestly:
Half an hour trying to extract the sheared bolt with what was in the van. ⚠ Which was a hacksaw blade, a set of stud extractors bought for a different job, and a hand drill. It did not work, and Roan made the hole worse.
Twenty minutes on the phone. ⚠ The parts factor could supply hardware Monday. A mobile welder Roan knew was three hours away and would not come out on a Friday. A friend with a workshop was on holiday.
Twenty minutes telling the customer. ⚠ Which was the worst part, and not because they were angry — they were not. They were reasonable, and slightly bewildered, and they asked a question Roan could not answer well: "so what happens now?"
And two and a half hours making the vehicle safe and recoverable — ⚠ refitting what could be refitted, getting the car down onto four wheels with a wheel back on and the caliper hanging supported rather than by its hose, and establishing that it could be moved slowly and could not be driven.
⚠ Then paying for a recovery truck, out of Roan's own pocket, to take a car with one working rear brake to a garage eleven miles away that could get to it on Monday.
Roan's actual position at the end of that Friday: ⚠ no revenue, a recovery bill, a garage bill Roan had committed to covering, a customer without a car for the weekend, and a set of brake pads and discs that had come out of the van and gone back into it unused.
The thing that makes this trade different
⚠ Every trade has bad days. What makes this one specific is where the bad day comes from.
In most skilled trades, the disaster is a mistake. ⚠ You cut the wrong thing, you fitted it wrong, you misdiagnosed it. There is an error, it has a location, and you can point at it.
⚠ In mobile mechanical work, the commonest disaster is not a mistake at all. It is an ordinary, foreseeable event — a seized fastener, a part that turns out to be the wrong revision, a bolt that rounds, a component that has been fitted incorrectly by somebody else — occurring at a moment when you have no way to respond to it.
And the reason you have no way to respond to it is that you are standing on a driveway.
⚠ A workshop absorbs those events almost invisibly. That is, in a real sense, what a workshop is for. The lift, the second bay, the parts counter and tomorrow are not conveniences — they are the mechanism by which an unforeseen event becomes an inconvenience rather than a crisis.
⚠ Strip them away, and the same event that costs a garage an hour costs you a Friday, a recovery bill and a customer.
Which produces this book's central inversion:
⚠ In a workshop, the skill is in the repair. In mobile work, the skill is in the decision to start.
Why nobody tells you this
⚠ Because the trade is taught, examined and discussed almost entirely as a technical discipline.
Everything in a mechanic's training is about the work: ⚠ how systems function, how faults present, how components are removed and refitted, what the specifications are. All of it necessary, all of it good, and all of it assumes a workshop, because that is where it is taught.
⚠ Nothing in it addresses the question a mobile mechanic faces four or five times a day, which is not "how do I do this" but "should I begin this, here, now, with what I have, on this vehicle, at this time of day."
And there is a second reason, which is more uncomfortable:
⚠ A mobile mechanic who is good at the work will get away with ignoring this for a long time. Most jobs go fine. Most fasteners come out. Most parts are right. The distribution has a long, comfortable middle and a very thin, very expensive tail — and you can work in the middle for two years and conclude that the tail does not exist.
⚠ It exists. And when it arrives, it does not arrive as a hard job. It arrives as an easy job, on a Friday, at the fourth address of the day, when you were about to finish early.
What the four rules are actually doing
⚠ Each rule addresses one of the four things a workshop gives you and a driveway does not.
⚠ Rule 1 — the moment it stops being drivable is the moment you own it — addresses TOMORROW. A workshop can stop. You cannot, because a vehicle you have immobilised on somebody's property is not a job you can pause. So the decision has to be made while it is still on its wheels, and it has to be made deliberately, because it does not announce itself. Chapter 5.
⚠ Rule 2 — you brought everything you have — addresses THE PARTS COUNTER. There is no ordering it, no sending somebody, no popping out. What is in the van is the complete set of things that can happen today, which means jobs are planned backwards from the van rather than forwards from the fault. Chapter 6.
⚠ Rule 3 — it is not your lift and it is not your ground — addresses THE LIFT. And this one is not a business problem. It is the only part of this book where the consequence of getting it wrong is that somebody is killed, and it is why the ground assessment happens before the van doors open rather than after the jack is out. Chapter 7.
⚠ Rule 4 — a diagnosis is a hypothesis until the part is fitted — addresses THE SECOND BAY. A workshop can try something, put it aside, and come back. You are asking a customer to pay for a part on the strength of your belief, fitting it, and finding out. Which makes the quality of your reasoning a commercial instrument rather than a professional virtue. Chapter 8.
The economic consequence, stated early
⚠ The number that describes this business is first-visit completion: the proportion of started jobs you finish without coming back.
Here is why it dominates everything else.
⚠ A return visit earns nothing. The customer has already been quoted, and in almost all cases they will not accept a second attendance charge for a job you did not finish. So a second journey, a second setup, a second pack-away and a second slot in your day are absorbed entirely by you.
⚠ Which means a job that goes back a second time does not have half the margin. Frequently it has none, and sometimes it has less than none — Chapter 27.8 works it through with numbers.
And the causes of return visits are not evenly distributed. ⚠ They cluster around exactly four things: a part that was wrong or absent, a fastener that failed, a diagnosis that was incorrect, and a job that was started too late in the day. Chapter 35.5.
⚠ Every one of those four is decided BEFORE the work starts. Which is the same conclusion the safety chapter reaches, and the same conclusion the parts chapter reaches, arrived at from a completely different direction.
Who this book is for
Somebody starting a mobile mechanic business, with or without workshop experience.
⚠ And specifically, somebody with workshop experience who is about to discover that the thing they were good at is not the thing this job is.
⚠ A time-served technician moving to mobile work does not have a skills problem. They have an optionality problem, and they will not recognise it as one — because every instinct they built over years was formed in a building that quietly absorbed the consequences of starting a job that should not have been started.
It is also for somebody already doing this who has had the Friday, ⚠ and who suspects that it was not really about the bolt.
What this book will not do
⚠ It will not tell you how to repair anything. There are no procedures, no specifications, no torque figures, no capacities, no intervals and no fault code interpretations in it, and Chapter 37.3 explains at length why taking any of those from a general source — including an AI system — is a specific and serious hazard rather than a shortcut.
⚠ It will not tell you what is legal, licensed, required or insured where you are. It will tell you what to ask and who to ask, and Resource 3 is where you write down what they said and when they said it.
⚠ And it will not tell you whether a vehicle is roadworthy. You do not make that determination, you do not certify it, and Chapter 14.8 draws that boundary hard, because it is the one where a casual sentence to a customer creates a liability that outlives the job by years.
How to read it
Read Chapters 5 to 8 first, in order. ⚠ They are the four rules, and every later chapter refers back to them.
Then read Chapter 7 again, ⚠ on its own, before you go under a vehicle on a customer's ground.
Then Chapters 21 and 22 before your first paying job — ⚠ the site assessment and the commitment threshold, which are the two things this book actually exists to install as habits.
The rest can be read in order or as needed.
The sentence to carry
⚠ If you take one thing from this book, take the question that Roan now asks out loud, at every job, at the moment before a wheel comes off or a hose is disconnected:
⚠ "If I stop right now, is this car drivable?"
And when the answer becomes no:
⚠ "Am I certain I can finish this today, with what is in the van?"
⚠ Those two sentences take about four seconds. They would have saved Roan a Friday, a recovery bill, a garage bill, a customer's weekend and a great deal of money — and Roan has since had four or five occasions a year on which they have done exactly that.
